## Problem
`pnpx @hexclave/cli <cmd>` (i.e. `pnpm dlx`) fails, even though `npx
@hexclave/cli <cmd>` works.
## Root cause
`@hexclave/cli` exposed **two** bins — `hexclave` and `stack` — and
neither matches the package's unscoped name (`@hexclave/cli` → `cli`).
When a package has multiple bins and none matches the unscoped name, the
two runners diverge:
- **npx** silently picks the *first* bin and runs it → worked by luck.
- **pnpm dlx / pnpx** refuses to guess and errors:

Reproduced and verified offline with a throwaway 2-bin package; also
verified that a **single**-bin package auto-resolves under both `npx`
and `pnpm dlx` even when the bin name doesn't match the unscoped package
name.
## Fix
Drop the `stack` bin, leaving a single `hexclave` bin → both `npx` and
`pnpm dlx`/`pnpx` resolve it unambiguously. Follow-through to keep the
CLI self-consistent:
- `resolveBinName` now prefers `hexclave` for the npx self-update
re-exec, so auto-update targets a bin guaranteed to exist in `@latest`
(it previously hard-preferred `stack`).
- Program name (`--help` usage) `stack` → `hexclave`.
- User-facing `stack <cmd>` guidance strings (in error messages / tips
across `auth`, `init`, `dev`, `config-file`, `exec`, `project`,
`doctor`, `local-emulator-client`) → `hexclave <cmd>`, so the CLI never
points users at a command that no longer exists.
- Unit test updated for the new bin preference.
## ⚠️ Breaking-change note
This drops the `stack` command. Fresh `npx`/`pnpx` users are unaffected,
but anyone with an *older* version installed loses the `stack` bin on
upgrade. Subtly, a stale install's auto-update re-execs `npx -p
@hexclave/cli@latest stack …` (its baked-in logic prefers `stack`); once
`@latest` drops the `stack` bin that one re-exec fails for those stale
installs. If we want a deprecation window, we can keep `stack` as a bin
for a release instead.

`stack dev`. Malformed records are now treated as 'no dashboard'.
- self-update: re-exec via npx.cmd on Windows now spawns with shell:true.
After CVE-2024-27980 Node throws EINVAL spawning a .cmd directly without
a shell, so the auto-update re-exec silently never ran on Windows. args
stay a clean argv array; runReexec quotes them for the shell at spawn
time so paths/args with spaces survive.

Three unresolved review findings on the auto-update feature:
- killLocalDashboard (greptile P1): after SIGTERM, the wait loop gated on
processExists(pid), which false-positives if the dashboard exits and its pid
is recycled onto another same-user process — spinning the full timeout and
then SIGKILLing the unrelated process. Gate purely on the port being freed
(the property that actually lets the replacement bind). SIGKILL is now only
reached when the port is still occupied, i.e. the process is still up and the
pid is necessarily valid.
- dev-env-state (greptile P2): validate the on-disk cliUpdateCheck cache shape
on read; a non-string latestVersion would otherwise reach version parsing and
throw. Malformed entries are treated as "no cache".
- maybeReexecToLatest (cubic P2): documented "fail open" but readDevEnvState
could throw (corrupt/bad-permission state file) and crash `stack dev`. Wrap
the body in try/catch so any unexpected error falls through to the installed
CLI.
Tests: +4 — recycled-pid early-return without SIGKILL, malformed/well-formed
cache read, and fail-open on a corrupt state file. 170 pass.
We only ever invoke `npx` (the npm binary), whose cooldown config is
`min-release-age`. The camelCase `--minimum-release-age` is pnpm/bun's
spelling, and those aren't reached via npx (they use `pnpm dlx` / `bunx`),
so the extra flag was dead weight npm silently ignored. Keep only
`--min-release-age=0`.
The previous commit passed only `--minimum-release-age=0`, but npm's actual
config key is `min-release-age` (days, npm >=11.10.0) — CLI flag
`--min-release-age`. Pass that, plus the camelCase `--minimum-release-age=0`
defensively (the spelling pnpm/bun use, in case npx is shimmed). npm ignores
unrecognized config flags, so the extra one is harmless. Without the correct
flag, npx of a version newer than a user's global cooldown window fails with
ETARGET and would kill `stack dev`.
- buildNpxInvocation now passes `--minimum-release-age=0` so a user's global
`minimumReleaseAge` (npm's supply-chain cooldown, npm >=11.6.1) doesn't
block npx from fetching the just-published latest dashboard. Older npm
ignores the unknown flag. This is the only registry fetch via npx in the
flow — `resolveLatestVersion` hits the registry HTTP API directly (not
subject to the cooldown), and the other spawns run the user's own command
/ the bundled dashboard / local scripts.
- Remove the "A newer <pkg> is available..." log before re-exec.
Correctness:
- killLocalDashboard now waits for the process to actually exit (not just
for /health to stop answering) before returning, so the replacement
dashboard doesn't hit EADDRINUSE while the old socket is still held.
- Bail out without waiting/SIGKILL when the recorded pid is gone (ESRCH) or
owned by another process (EPERM, i.e. pid was recycled), avoiding a hang
and reducing the chance of signalling an unrelated process.
Quality / dedup:
- Extract shared helpers: lib/own-package.ts (single source for reading the
CLI's own package.json + bin resolution; now used by index.ts, sentry.ts,
self-update.ts — was duplicated 3x) and lib/child-process.ts
(forwardSignals, used by dev.ts, emulator.ts, self-update.ts).
- Extract pure decision functions for testability: decideReexec() and
shouldRestartDashboard()/processExists().
- Fix a stale comment that claimed jsdom is the test env (it's node).
Tests: +35 cases — decideReexec branches, resolveBinName/parseOwnPackage,
isVersionNewer edges (v-prefix, x.y, both-prerelease, large nums),
resolveLatestVersion (TTL boundary, malformed/non-string body, fetch URL,
npm_config_registry), buildNpxInvocation (windows, spaced/dashed args),
shouldRestartDashboard table, killLocalDashboard early returns,
dev-env-state back-compat + clobber. 167 pass.
Re-running `stack dev` / `hexclave dev` now picks up the latest published
dashboard without reinstalling the CLI. Before doing any work, the `dev`
command checks npm for a newer `@hexclave/cli` and, if found, re-execs
`npx <pkg>@<latest> stack dev ...` so the running code (and the dashboard
bundled in that tarball) is the latest. The user's installed dependency is
left untouched.
Because `stack dev` keeps a detached background dashboard alive across runs
and reuses it by default, the now-latest process also compares the running
dashboard's version against its own and restarts the stale one so the new
dashboard actually binds the port.
- self-update.ts: maybeReexecToLatest(), resolveLatestVersion() (TTL-cached
registry lookup, short timeout, offline-safe), isVersionNewer(),
buildNpxInvocation(). Loop guard via STACK_CLI_SKIP_AUTO_UPDATE; opt-outs
via STACK_CLI_NO_AUTO_UPDATE, --no-auto-update, and auto-skip in CI.
- dev.ts: re-exec at the top of the dev action; killLocalDashboard() +
version handshake in startDashboardIfNeeded; stamp CLI version when
recording the dashboard process; --no-auto-update flag.
- dev-env-state.ts: localDashboard.version + cliUpdateCheck cache helpers.
- Tests for self-update and the new dev-env-state fields.
Brings in #1499 (LLM metadata endpoints) and #1517 (logo SVG fixes).
Conflict resolution:
- apps/mcp/src/mcp-handler.ts: keep @hexclave/shared import, add dev's new
remindersPrompt import (renamed @stackframe/stack-shared -> @hexclave/shared).
- package.json: keep @hexclave/backend filter in generate-openapi-docs:watch;
take dev's broadened watch globs in generate-setup-prompt-docs:watch.
Re-applied the @stackframe/* -> @hexclave/* rename to dev's new code: the 10
new llms*.txt route files and the apps/skills workspace dep now import
@hexclave/shared. Lockfile reconciled. Lint 28/28, typecheck 28/28 green.

## Deploy blockers (ops sequencing before this rebrand goes live)
This PR is code-complete, but the rebrand's visible surfaces (SDK
default URLs, dashboard links, npm READMEs, REST error messages, runtime
deprecation warning) all point at `*.hexclave.com` / `@hexclave/*`
resources that don't exist yet. None of these are fixable from a PR —
they're ops/registrar/npm work that has to be sequenced before merging
this to a release tag.
Suggested ordering, hardest blockers first:
### Tier 1 — required before customer-facing deploy (everything below
this line *will visibly break customers on day 1* if skipped)
1. **DNS + TLS for `api.hexclave.com` + `api1./api2.hexclave.com`** →
must point at the same backend that serves `api.stack-auth.com` (or a
backend that mirrors PR 1's dual-accept). The SDK's new `defaultBaseUrl`
is `https://api.hexclave.com`; every customer that relied on the old
default and upgrades to a post-PR2 SDK build sends API requests here.
Until this resolves, every default-config customer's API call NXDOMAINs.
2. **DNS for `app.hexclave.com`** → the dashboard. Referenced in the
SDK's default-error messages ("Please create a project on the Hexclave
dashboard at https://app.hexclave.com"), the init-stack flow's
`wizard-congrats` redirect, and the OAuth dashboard handoff.
3. **DNS for `docs.hexclave.com`** + Mintlify deploy → the SDK runtime
deprecation warning (`https://docs.hexclave.com/migration`), every
README, every "Learn more" link in the dashboard, and every REST API
error body (`/api/overview#authentication`) points here. The MDX is in
this PR; the docs build target needs DNS.
4. **DNS for `mcp.hexclave.com`** → the MCP server endpoint that every
taught agent integration (`claude mcp add ...`, `cursor`, `codex`,
`vscode`) registers. Until this resolves, every `npx
@hexclave/cli@latest init` MCP-registration step fails.
5. **Reserve the `@hexclave` npm scope + set repo variable
`HEXCLAVE_VERSION`** → the mirror-publish step in
`.github/workflows/npm-publish.yaml` is gated on this variable. Without
it, the entire taught onboarding command `npx @hexclave/cli@latest init`
404s from the npm registry, *and* every README that says "install
`@hexclave/next`" leads to install failure. Pick the initial version
intentionally (`1.0.0` or aligned to `@stackframe/stack`); don't accept
a silent default.
### Tier 2 — required before announcing the rebrand publicly (lookalike
or low-traffic surfaces, but visibly broken)
6. **DNS for `r.hexclave.com`** → the analytics beacon
`defaultAnalyticsBaseUrl`. Silent failure if missing (analytics drops),
but should land alongside Tier 1.
7. **Register `sent-with-hexclave.com` + full email auth (SPF / DKIM /
DMARC)** → the new default sender domain for shared-sender transactional
emails. Without it the dashboard "send test email" path emits bounces,
and shared-sender flows (`getSharedEmailConfig("Hexclave")`) deliver to
spam at best.
8. **MX + SPF / DMARC for `hexclave.com`** → `team@hexclave.com` and
`security@hexclave.com` mailboxes. The security disclosure mailbox is
referenced in [`.github/SECURITY.md`](.github/SECURITY.md);
`team@hexclave.com` is the actual recipient of internal feedback emails
sent at runtime by
[`apps/backend/src/lib/internal-feedback-emails.tsx`](apps/backend/src/lib/internal-feedback-emails.tsx).
Today, every runtime feedback email bounces.
9. **DNS for `skill.hexclave.com`** → the canonical AI-agent skill fetch
URL (the agent bootstrap pivot). Without it, the entire "agent downloads
`SKILL.md` from a known URL" flow taught in
[`packages/stack-shared/src/helpers/init-prompt.ts`](packages/stack-shared/src/helpers/init-prompt.ts)
fails.
10. **Create `github.com/hexclave/hexclave` as a public repo** (even as
a redirect to `hexclave/stack-auth`) **OR** rewrite every `package.json`
`"repository"` field + dashboard footer "view on GitHub" link to point
at `hexclave/stack-auth` (which already exists). Currently every npm
package page's "Repository" link is dead, and the dashboard's GitHub
button + dev-tool repo link are dead.
### Tier 3 — broken but low-visibility / low-traffic
11. **DNS for `discord.hexclave.com`** → Discord invite redirect, used
in every README's chip and the dashboard footer.
12. **DNS for `demo.hexclave.com`** → "✨ Demo" badge in every npm
package README. Broken-image badge on the package page.
13. **DNS + TLS for `built-with-hexclave.com`** → optional
hosted-handler domain (the default reverted to
`.built-with-stack-auth.com` in this PR's carve-outs, so this only
matters for projects that manually flip).
## Other follow-ups (not deploy-blocking)
- **E2E snapshot regen across the full suite** for the dual-emitted
`x-hexclave-*` response headers (PR 1 follow-up; `vitest -u` in CI
absorbs).
- **Binary visual assets** — logos, favicons, OG images, README
screenshots; need design pass.
- **Backend OpenAPI fumadocs regen** in CI flow — the JSON files in
`docs-mintlify/openapi/` are committed but regen runs in CI. Verify the
workflow that does this still works against the post-PR2 source.
- **Backend typecheck infra debt** — needs `codegen-prisma` +
`codegen-route-info` to clear; pre-existing, unaffected by this PR.
## Test plan
- [ ] CI runs full e2e suite (with `vitest -u` to absorb residual
snapshot deltas, then committed back).
- [ ] Spot-check: new `@hexclave/cli init` (once published) generates
`hexclave.config.ts` and works against a fresh project.

The next.layout-provider check's import regex only matched the legacy
@stackframe/stack scope. After the PR-3 source rename, fixtures (and
real projects) import StackProvider from @hexclave/next, so the regex
returned false, the layout check failed, and the doctor exited 1.
Widen the regex to accept both scopes, mirroring the dual-scope detection
in packages/stack-shared/src/config-rendering.ts and apps/dashboard/src/lib/github-config-push.ts.
Fixes 9 Stack CLI - Doctor failures in apps/e2e/tests/general/cli.test.ts.
Source rename across the monorepo. Every publishable package now ships
under its @hexclave/* name natively, no rewrite-at-publish indirection.
Workflow + tooling:
- Delete scripts/rewrite-packages-to-hexclave.ts (one-shot mirror).
- Remove the mirror-publish block from .github/workflows/npm-publish.yaml.
The remaining `pnpm publish -r` step publishes @hexclave/* natively.
- Flip the auto-bump changeset target from @stackframe/stack to
@hexclave/next so 'Update package versions on dev' keeps working.
- Delete packages/template/src/internal/deprecation-warning.ts and its
imports — @hexclave/* never warns about itself, and after PR 3 no
@stackframe/* artifact is ever built from source again.

Internal monorepo packages (private, never published) also renamed for
brand consistency: backend, dashboard, docs, mcp, skills, e2e-tests,
example apps, the swift-sdk, the monorepo root, etc. Cost is mechanical;
payoff is no stray @stackframe/* names left under apps/, examples/, sdks/.
Carve-outs intentionally kept under their legacy names:
- @stackframe/emails — virtual module imported by customer-stored email
templates; the renderer in apps/backend/src/lib/email-rendering.tsx
dual-aliases both names to the same backing module indefinitely.
- @stackframe/template — internal codegen source, never published; per
docs-mintlify/migration.mdx 'internal packages keep names'.
- @stackframe/init-stack — deprecated; now marked private: true so the
last published version on npm continues to serve old install commands
but the workspace stops publishing it.
Backward-compat detection (so projects still on the last @stackframe/*
release keep working):
- packages/stack-shared/src/config-rendering.ts — CONFIG_IMPORT_PACKAGES
table includes both @hexclave/* (canonical, first match wins) and
legacy @stackframe/* names. Function renamed
detectStackframeImportPackage → detectConfigImportPackage.
- apps/dashboard/src/lib/github-config-push.ts — import detection regex
now matches both @hexclave/<name> and @stackframe/<name>, hexclave
preferred.
Versions: every renamed package reset to 1.0.0 in source. The repo's
existing 'bump versions before merging to main' flow will move them to
1.0.1 on the first publish run, so the dual-publish 1.0.0 from PR 2 is
not overwritten.
Other touch-ups discovered during sweep:
- Root package.json: 'fern' script filter was @stackframe/docs (legacy
typo, never resolved) → @hexclave/docs.
- README.md contributor note: @stackframe/XYZ → @hexclave/XYZ.
- packages/stack-cli/package.json: register `hexclave` bin alongside
the legacy `stack` bin so `npx @hexclave/cli init` works on the
natively-published artifact (PR 1481's rewrite script did this at
publish time; now it's in source).
- packages/template/package-template.json: per-platform names + version
flipped to hexclave + 1.0.0 to stay in sync with generated package.json.
- docs/package.json (legacy fumadocs folder, otherwise carved out of the
brand sweep): workspace deps and name updated minimally so `pnpm
install` resolves — content (MDX) intentionally untouched per the
PR 2 scoping decision.
Carve-out files (skipped entirely by the sweep, intentional history):
- docs-mintlify/migration.mdx — teaches the rename, references both.
- RENAME-TO-HEXCLAVE.md — planning doc, references both indefinitely.
- legacy docs/ folder — content untouched per PR 2 carve-out.
generate-sdks regenerated packages/{react,stack,js} from template.
pnpm-lock.yaml regenerated. Typecheck green on stack-shared, stack, js,
react. Dashboard typecheck has pre-existing 'X is of type unknown'
errors that need to be investigated separately (likely a local
node_modules build state issue, not source).
Rebased onto dev after PR 1475 (cl/hexclave-pr1) was squash-merged.
Squashes the original 46-commit branch (including PR1-duplicate commits
that arrived via cherry-picks/merges) into a single commit containing
only PR2's net delta over dev.

## Summary
**Stacked on #1468** (`docs/hexclave-rename-plan` — the plan doc). Diff
vs that base = the actual PR 1 code.
This is **PR 1 of the Hexclave rebrand: the invisible compatibility
layer**. Everything is additive. Old SDKs, old wire identifiers, and old
env var names keep working unchanged. The backend dual-accepts and
dual-emits; new SDK code emits `x-hexclave-*` headers and the
`hexclave_` Bearer prefix; cookies dual-write; env vars dual-read across
every category. **No user-visible rebranding lands here** — that's PR 2.

## What's implemented (all 14 PR-1 work-areas)
- **SDK export aliases** — `Hexclave*` aliases for the user-facing
`Stack*` exports added in `packages/template`; codegen propagates them
to `@stackframe/{js,stack,react,tanstack-start}`. React-only aliases
correctly excluded from `@stackframe/js`. (`e60550a2`)
- **JWT issuer dual-accept** — `decodeAccessToken` accepts both
`api.stack-auth.com` and `api.hexclave.com` issuers. Signing unchanged.

- **Request-header dual-accept** — backend + dashboard proxies normalize
`x-hexclave-*` → `x-stack-*` at the existing empty proxy hook (so
`smart-request.tsx` and every route schema keep working unchanged); CORS

- **MCP `ask_hexclave`** — registered alongside `ask_stack_auth` via a
shared helper; `ask_stack_auth` behavior byte-identical. (`30ffd604`)

- **The big consolidated commit** (`7fed864a`):
- **Env vars** — central `getEnvVariable` prefix-transform (HEXCLAVE
first, STACK fallback); dashboard + template client env files dual-read;
`turbo.json` globalEnv; `NEXT_PUBLIC_STACK_PORT_PREFIX` renamed outright
across ~82 files including docker.
- **Cookies** — dual-write/dual-read auth (`stack-access`/`-refresh-*`
and custom-domain variants), OAuth-state
(`stack-oauth-{inner,outer}-*`), and low-risk cookies (`stack-is-https`,
`stack-last-seen-changelog-version`). Bypass sites patched (backend
OAuth callback, dashboard remote-dev auth route, impersonation snippets,
snapshot serializer).
- **Bearer prefix** — SDK token parser accepts both `stackauth_` and
`hexclave_`; emits `hexclave_`. Discovery correction: this is purely
SDK-internal — the backend never parses it.
- **Response headers** — backend dual-emits
`x-hexclave-{request-id,actual-status,known-error}`; SDKs dual-read (new
first, stack fallback).
- **SDK request-header emit switch** —
`client/server/admin-interface.ts` + dashboard `api-headers.ts` +
`internal-project-headers.ts` + `feedback-form.tsx` switched to
`x-hexclave-*`. Plus `stack_response_mode` query param.
- **Storage keys** — dev-tool / cli-auth / oauth-button / docs keys
renamed (straight); `stack:session-replay:v1` dual-read so in-progress
recordings survive SDK upgrades; `stack_mfa_attempt_code` dual-read.
- **Query params** — cross-domain params dual-emit/dual-accept via
shared helpers; backend `oauth/authorize` accepts
`hexclave_response_mode` and `stack_response_mode`; `stack-init-id`
renamed.
- **`Symbol.for`** — app-internals symbol gets a parallel
`Symbol.for("Hexclave--app-internals")` getter on each attach site (no
read-site churn — old symbol still attached). 3 file-private symbols
renamed outright.
- **Config discovery** — prefer `hexclave.config.ts`, fall back to
`stack.config.ts` at every discovery site (CLI / dashboard / backend /
local-emulator); `init` writes the new filename; CLI credentials path
migrates.
- **Internal renames** — `StackAssertionError`,
`StackClient/Server/AdminInterface` renamed outright (no alias, per the
"internal-only → rename" rule). ~264 files touched.
- **Review-pass fixes** (`21217fbe`) — three real bugs found by parallel
review agents and fixed:
- `snapshot-serializer.ts` was interpolating the whole
`keyedCookieNamePrefixes` array (`${arr}`) — adding a second prefix
would have corrupted **every** OAuth-cookie snapshot, not just new ones.
- **Docker port-prefix producer/consumer mismatch** —
`entrypoint.sh`/`run-emulator.sh`/cloud-init `user-data` were still
producing `NEXT_PUBLIC_STACK_PORT_PREFIX` while the dashboard sentinel +
consumers had been renamed; silent self-host regression (custom port
prefix would be ignored).
- **Missing `hexclave-oauth-inner-*` dual-write** in the OAuth authorize
route — callback's fallback masked it but the dual-write was specified
by the plan.
- Plus: `mcp.test.ts` tool-list assertions updated to include
`ask_hexclave`; two dashboard header-emit sites switched to
`x-hexclave-*` for consistency.
- **E2E snapshot serializer follow-up** (`4b16cc5d`) —
`x-hexclave-request-id` added to the hidden-headers list (mirroring
`x-stack-request-id` treatment), and 2 sample inline snapshots
regenerated in `projects.test.ts` to include the new dual-emitted
headers.
## Verification
- **`pnpm typecheck`** — clean (the fresh-worktree `@/.source` / Prisma
codegen gap in `stack-docs` is pre-existing and unrelated).
- **`pnpm lint`** — 29/29 packages green.
- **`pnpm exec turbo run build --filter=./packages/*`** — 13/13 packages
build (including `@stackframe/stack-cli` once the dashboard standalone
is present).
- **Live E2E** against a running backend on `cl/hexclave-pr1`:
- `pnpm test run
apps/e2e/tests/backend/endpoints/api/v1/internal/mcp.test.ts` — **6/6
pass** (verifies the new `ask_hexclave` tool — the hand-written inline
snapshot matched actual MCP server output).
- `pnpm test run
apps/e2e/tests/backend/endpoints/api/v1/internal/projects.test.ts` —
**11/11 pass** (verifies wire dual-accept + dual-emit end-to-end; the
snapshot serializer fix was found and applied during this check).
A four-agent parallel **review pass** also audited the full diff for
logic/runtime bugs across the work-areas (wire headers + JWT, cookies +
bearer + symbols, env vars, query params + config + MCP + aliases). All
in-slice review verdicts were ✓ except the three bugs listed above,
which are now fixed.
## Known follow-ups (out of scope for this PR)
- **E2E snapshots across the rest of the suite** — backend now
dual-emits `x-hexclave-{known-error,actual-status}` alongside
`x-stack-*`, which legitimately appears in inline snapshots throughout
`apps/e2e`. Two were regenerated here as a sample; the rest should regen
with `vitest -u` in CI.
- **Docker shell env vars beyond `PORT_PREFIX`** — `entrypoint.sh` still
reads `STACK_*` env vars directly (the JS-side `getEnvVariable`
transform doesn't help the shell). JS consumers dual-read so it works in
practice; full shell-level dual-read is a deeper self-host follow-up.
- **`@stackframe/stack-cli` build ordering** — pre-existing; needs
`build:rde-standalone` first. Not affected by this PR.
